Ducted or ductless? Let your ductwork decide.

Most ducted-vs-ductless content picks a side. The real answer depends on what's already in your walls: usable ducts, no ducts, or ducts that need help first. Here's how to tell which camp you're in, with installed costs cited for each path.

It's mostly about your ducts, not your preference

Three house types, three starting points.

You have usable ductwork

Properly sized, reasonably sealed ducts already running to every room mean a ducted heat pump can simply replace what's there: one outdoor unit, one thermostat, even temperatures throughout. This is the lower-friction path when the ducts are already doing their job.

You have no ducts at all

Boiler, electric baseboard, or radiator homes have no air-handling infrastructure to reuse. Installing ducts from scratch adds real cost, so ductless mini-splits (or a ducted-plus-ductless hybrid) are usually the more direct route in.

You have ducts, but they're bad

Undersized, leaky, or badly routed ductwork (common in additions and older homes with patched-together HVAC history) needs an honest assessment before you pick a system. Get the ducts evaluated first; the answer changes what a ducted quote actually costs.

Two things worth noticing. First, marketplace averages capture more warm-climate and partial-scope jobs, while modeling estimates assume full retrofit conversions, so the sources aren't wrong, they're measuring different job mixes. Second, whole-home multi-zone ductless can cost as much as central ducted once you're covering an entire house with several heads: the "ductless is always cheaper" rule only holds when you're adding one or two rooms, not replacing a whole system.

What living with each system is actually like

  • Wall or ceiling units are visible in the living space
  • Multiple remotes/thermostats unless you add a central controller
04 · Efficiency and cold climate

Ductless avoids duct losses; both come in cold-climate versions

A ductless system delivers heat directly to the room with no supply-run losses along the way. A ducted system loses some of that heat if the ducts run through an unconditioned attic, crawlspace, or garage, though a well-sealed, well-insulated duct run keeps most of it. There isn't a solid published figure for how much a typical duct loses in this corpus, so treat "ductless is more efficient" as directionally true rather than a specific percentage.

Both architectures come in cold-climate variants rated to hold capacity well below freezing; see our cold-climate heat pump guide for what to look for. Cold-climate equipment costs more than standard equipment; one published estimate puts the premium at 20–40%, but that figure comes from a single source and hasn't been corroborated elsewhere, so use it as a rough flag, not a fixed markup.

05 · The hybrid answer

The honest answer is often 'both'

Many retrofits land on a ducted core for the main floors, where usable ductwork already exists, plus one or two ductless heads for an addition, bonus room, or finished basement the ducts never reached. That isn't indecision, it's a sizing decision: how much of the house does the ducted system need to cover, and what's cheaper to add separately versus extend ductwork into.

Run your actual numbers with the heat pump sizing calculator before locking in an architecture. Sizing the whole house first, then deciding where ducted stops and ductless picks up, beats guessing at zone count after the fact. And whichever path you land on, shrinking the heating load with envelope work first (see retrofit sequencing) means a smaller, cheaper system either way.

06 · Rebates

Most programs pay by capacity, not architecture

State and utility rebate programs generally pay based on the equipment's capacity and efficiency rating, not whether it's ducted or ductless. Where the federal HEAR program has launched, income-eligible households can get up to $8,000 toward a qualifying heat pump regardless of architecture. HEAR is live in only a handful of states as of mid-2026, and the program's rules are being revised through the rest of the year in states that already launched, so confirm your state's current status before counting on a specific figure.

Ducted vs ductless questions

Can I use my existing ductwork with a heat pump?

Often yes, if the ducts are properly sized and reasonably sealed. Heat pumps move more air at lower supply temperatures than a furnace, so ducts that got by fine under a furnace can become a real performance problem under a heat pump. Have a contractor assess airflow, sealing, and sizing before assuming the ducts carry over as-is. If they need work, budget the $2,000–$10,000+ ductwork adder into your ducted quote.

Are mini splits cheaper than central heat pumps?

For covering one or two rooms, yes: a single-zone mini split runs roughly $2,000–$8,500 installed versus $14,000–$25,000 for a whole-home ducted system. But once you're covering an entire house with several heads, whole-home multi-zone ductless runs $6,500–$15,000 or more and can land in the same range as ducted. Which is cheaper depends on how much of the house you're conditioning, not on ducted versus ductless as a category.

How many mini split zones do I need?

It depends on your layout: room count, how open the floor plan is, and where the heat loss is worst. One head rarely covers more than one or two connected rooms well. Do mini splits heat as well as ducted systems?

Both deliver comparable comfort when sized correctly for the space. Ductless has an edge in avoiding duct losses (heat that leaks out through supply runs in an unconditioned attic or crawlspace never reaches the room), while ducted gives you even temperatures off a single thermostat instead of several remotes. Neither is inherently better at heating; the difference is distribution, not output.

Can you mix ducted and ductless?

Yes, and it's a common retrofit pattern: a ducted heat pump for the main floors where ductwork already exists, plus one or two ductless heads for an addition, bonus room, or a space the ducts don't reach.
